ERP Your Way

The Method · by N2ONE

Six hard truths about SAP programs.

And what you can do about each one.

The vendor explains how the software works. The integrator explains how they will build it. Few people are paid to tell you where programs actually go wrong. Here is what 25 years as an SAP reseller, integrator and SAP-certified software developer have taught us — and the moves that keep your program on track.

This isn’t about blame. Every team in a program has a job to do — these are the gaps between the jobs.

TRUTH 01 · EVALUATE

The proposal is not your plan.

What you’ll hear

“Our accelerators already cover most of your processes.”

What actually happens

Proposals are written to win. Coverage is measured against standard scope — not against your exceptions, interfaces and data. The real gaps show up in the design workshops, after the contract is signed and the budget is fixed.

What you can do now

  • Run Fit-to-Gap on your critical processes before you sign
  • Price the gaps, not just the licenses
  • Make scope assumptions part of the contract
TRUTH 02 · EVALUATE & LEAD

Every customization is a loan.

What you’ll hear

“No problem — we can build that.”

What actually happens

A custom rule is built once and repaid at every upgrade, every test cycle and every audit. Most of the cost arrives years after the people who asked for it have moved on.

What you can do now

  • Default to SAP standard; make every exception earn its place
  • Give each customization a business owner and a cost
  • Keep custom logic out of the core
TRUTH 03 · LEAD

If it isn’t in the plan, it isn’t happening.

What you’ll hear

“Status is green.”

What actually happens

Status slides are written by the people being measured, and plans kept in spreadsheets drift apart within weeks. The result is the watermelon report: green on the outside, red on the inside.

What you can do now

  • Keep one live plan that your team and the integrator both update
  • Report status from the plan, not from slides
  • Log every decision with an owner and a date
TRUTH 04 · LEAD

Programs don’t blow up. They drift.

What you’ll hear

“It’s just a small change request.”

What actually happens

Budgets are rarely lost in one bad day. They leak away through late decisions and quiet change requests, one at a time, until the steering committee sees the total.

What you can do now

  • Put a price on every decision that is late
  • Check change requests against the business case every month
  • Show budget, actuals and forecast at every steering meeting
TRUTH 05 · LAUNCH

Nobody grades their own exam.

What you’ll hear

“We reviewed it internally. We’re ready.”

What actually happens

The team that builds the system cannot also be its independent reviewer — not because anyone is dishonest, but because nobody sees their own blind spots. SAP’s own quality guidance recommends independent reviews at important milestones and quality gates, and federal programs require oversight to be separate from implementation.

What you can do now

  • Agree go / no-go criteria before the gate, not at it
  • Bring in an independent reviewer for the key gates
  • Rehearse cutover until the timings hold
TRUTH 06 · RECOVER

Go-live is not the finish line.

What you’ll hear

“We’re live. Project closed.”

What actually happens

The business case pays off after go-live, not on go-live day. Workarounds left open during hypercare become permanent, and the benefits nobody measures are never delivered.

What you can do now

  • Keep hypercare running until the key figures are stable
  • Close every workaround with an owner and a date
  • Measure the benefits you approved the project for
PUT THE TRUTHS TO THE TEST

Six questions to ask at your next steering meeting.

No consultant needed. If you answer “no” or “not sure” to two or more, your program has a gap worth closing now — while it is still cheap.

The Steering Committee Test

  • 01 Can we show Fit-to-Gap evidence for our critical processes?
  • 02 Does every customization have a business owner and a cost?
  • 03 Is our status reported from the live plan — not from slides?
  • 04 Do we know what each open decision is costing us?
  • 05 Is someone independent of the build reviewing our next quality gate?
  • 06 Will we measure the benefits we approved — after go-live?
